Spreadsheets are not the enemy. They are the fastest way to start recording sales, stock, and customers with zero setup. Most healthy retail businesses in Kenya are on one today, and for the first store or two that is a reasonable call.

The problem is the crossover point: the moment the spreadsheet stops being a record of the business and starts being a second business to manage.

How you know you have crossed it

These five signals appear in roughly this order:

  1. Stock takes a full day. The monthly count becomes a dreaded event because nothing in the sheet reflects what moved.
  2. The same numbers live in three places. Sales figures in one sheet, supplier balances in another, and the phone notes from yesterday's evening shift nowhere.
  3. Two people sell from one sheet. A backoffice editor collides with a checkout operator, and "latest save" wins.
  4. Reconciliation is detective work. M-PESA statements, card slips, and the sheet disagree, and someone has to explain why.
  5. Reporting takes longer than the decisions it serves. By the time the month-end numbers are assembled, the choices have already been made.

None of these mean the business is bad. They mean the tool now costs more in labor than its replacement would.

What switching actually involves

Purpose-built retail software changes three things: a single source of truth for stock, orders, and payments; structured data you can report on; and rules (reorder alerts, low stock, expiry) instead of memory.

The switch itself is usually a month, not a year: migrate the item master and opening stock, run a parallel week, then go live at the start of a month so the monthly close line is clean. The expensive part is rarely the migration — it is retraining the team and, in honest shops, cleaning up the master data that was hiding in the old sheets.

What to keep from the spreadsheet

Good retail software does not mean abandoning the discipline the spreadsheet taught you. Keep the weekly stock review. Keep the Monday morning sales read. Keep whoever owns the numbers. Software just makes all three take fifteen minutes instead of an afternoon.
